Why Opinions Lie and Smoke Tests Tell the Truth
Every founder has experienced the intoxicating rush of hearing prospective customers say: "That sounds amazing! If you build it, I would definitely buy it." Six months and $30,000 of engineering later, that same enthusiastic prospect claims they don't have budget, are too busy to test it, or suddenly require features outside your roadmap.
This failure occurs because talk is cheap. A smoke test replaces hypothetical questions with actual behavioral friction. By requiring the customer to submit an email, book a calendar slot, upload confidential data, or input a payment card, you test whether the pain is severe enough to justify operational effort.
The Three Tiers of Smoke Testing
Modern startup validation utilizes three distinct tiers of pre-code experimentation:
- Tier 1: The Waitlist / Pre-Order Landing Page: A clean single-page site explaining the value proposition with a "Request Early Access" or "Reserve Seat for $10" call-to-action.
- Tier 2: The Concierge Workflow: Delivering the promised outcome completely by hand behind the scenes using spreadsheets, Zapier, and manual research while the client experiences it as automated software.
- Tier 3: The Wizard of Oz Interface: A realistic front-end interface where backend processing is handled manually by the founders until customer volume proves automated engineering is necessary.
Anatomy of an Ethical Fake-Door Test
A fake-door test presents a button for a feature or product that does not yet exist to measure demand. To conduct fake-door tests ethically without burning market goodwill:
- Transparent Follow-Through: When the user clicks "Start 14-Day Pilot", immediately display a friendly modal: "We are currently rolling this capability out to cohorts in private beta to ensure data accuracy. You have been placed at position #14; would you like a 10-minute demo this Thursday?"
- Never Charge Without Delivery: If testing checkout intent, validate up to the payment step, or take a refundable commitment fee (like ProdNet's ₹200 fee) that is 100% returned if the project scope is not matched.
Calculating Statistically Sound Intent Conversion Rates
To avoid false positives, founders must track conversion benchmarks across tightly targeted traffic. Directing random social media clicks to a page proves nothing. You need at least 100 targeted visits from qualified decision-makers:
A successful B2B smoke test requires a minimum 5% to 8% high-intent conversion rate (e.g., submitting detailed company inputs, booking a qualification call, or pledging a pilot deposit). Anything below 2% indicates weak problem urgency or mismatched positioning.
